how hard is it to swap out input shafts in 208 transfer cases

Nick,

 The input shaft is part of the main shaft of the transmission and is not easy to replace.  The output shafts however are very easy to replace as long as the collapsing spine is not seized.  The rear shaft unbolts from the rear differential and the front unbolts from the diff and the output yoke of the transfercase.  You will have to collapse the front one to get it out and if the spline is seized you can wedge it out one cup at a time.
