BMW Repair: rough idle, miss, 1986 bmw 325, bmw 325

Question
I have a 1986 bmw 325, 6 cylinder.  Cold start up it runs fine for about 2-3 minutes on high idle.  After that it idles down, idle becomes very erratic, surging up and down.  When I apply throttle it starts to develop a high speed miss.  Pulled the plugs, they are covered with soot. Any ideas?  Thanks for the help
